Saturday evening you boost a post for a few thousand rupees. By Sunday it has a few hundred likes, a row of comments saying "price?" and "DM", and a dozen new WhatsApp chats that you saw at midnight and decided to answer in the morning. On Monday you reply to all of them. Two people write back "ok thanks". Nobody buys, and you decide paid ads simply don't work for a business your size.
Most owners in Lahore, Karachi or Faisalabad have had that weekend. The ads were rarely the real problem. The order was. Money went out before anyone had decided where leads would land, who would answer them, or how anyone would know which rupee brought in a customer.
So here is the plan we would hand a small business that wants lead generation working within a month. Four weeks, a short job list for each, and a Friday check where you write down a few numbers. Change the pace if you need to, but keep the order.
Take a single sheet of paper. If you can't fill it in, you are not ready to spend.
The third answer is the one people skip. A lead nobody answers is money you paid Meta or Google for nothing, and you have also taught that customer to ignore you next time. We explain why those first minutes decide so much in our piece on speed to lead.
No ads this week. It feels slow, but it decides whether the next three weeks are worth paying for.
When we set this up for clients, the first thing we ask is not about the ad account. It is "who is holding the phone at 10 pm?" If the answer is "nobody", that gets fixed first, either with a person on a shift or with an AI assistant on the official WhatsApp Business Platform that answers the basic questions and books a callback.
Nothing to measure yet except readiness. Ask a friend to message your business number at 9 pm. Time the reply and read it the way a stranger would. If it is slow or vague, fix it before Monday.
Now you spend, but small. The goal this week is to learn, not to get rich.
What about Meta's instant lead forms, the ones that open inside Facebook and collect a name and number? They can bring more volume, but expect wrong numbers and people who forgot they ever applied. If you use them, add one or two qualifying questions (area, timeline, budget range) and call within minutes. Honestly, for most local businesses we would start with WhatsApp and test forms later.
Day 15 is your first real review. Sit down with the sheet for half an hour, phone face down.
If the night count is high, this is where automation earns its fee. With WhatsApp Coexistence, you keep the WhatsApp Business App on your phone while an AI assistant replies 24/7 in Urdu, Roman Urdu or English and hands serious chats to your team. Our WhatsApp plans start from PKR 12,000 a month. One lesson from our own setups: test the assistant with real voice notes in your customers' language. We have seen speech-to-text write Urdu voice notes in Hindi script, and the AI started replying in Hindi until we forced Urdu transcription.
The paid test is running. Now add the leads that cost nothing but take patience.
Count paying customers by source. Then do the one sum that decides next month.
Cost per sale = total ad spend divided by the paying customers those ads brought.
A purely made-up example to show the maths: a home tuition business spends PKR 30,000 in the month and gets 100 WhatsApp leads. That is PKR 300 per lead, which feels expensive. If 8 of them become paying students, the cost per sale is PKR 3,750. If one student brings in much more than that over a year, the campaign is profitable. If not, a link in the chain is weak, and your four Fridays of notes will usually show you which one.
These are the slips we see most when owners run a plan like this on their own:
Give most of next month's budget to the channel with the lowest cost per sale, not the one with the most messages. Keep testing one new thing at a time: a new video, a lead form, a Google campaign. Once more than one person handles leads, move the sheet into a proper CRM, because a sheet can't remind anyone to follow up. Our lead automation work connects ads, WhatsApp and the CRM so each lead arrives with its source already filled in.
If you'd like a second pair of eyes before you spend, request an audit of your current ads, WhatsApp setup and website, or message us on WhatsApp at 0339 4285556. We can't promise how many leads Meta or Google will deliver, since they control ad delivery, but we can show you where the leads you already get are slipping away. How we run campaigns end to end is on our lead generation page.

There is no fixed amount that suits every business. Start with a small daily budget you can comfortably spend for two weeks while you learn, then judge it by cost per sale, not likes or message counts. Increase spend only on the ads that bring paying customers.
Click-to-WhatsApp ads usually start warmer conversations because customers in Pakistan like asking questions on WhatsApp. Lead forms can bring more volume, but some numbers are wrong or the person loses interest, so you must call within minutes. Test both and keep the one with the lower cost per sale.
A boost with no clear objective is mostly shown to people likely to react, not people likely to buy. Run a campaign with a messages or leads objective, limit it to the areas you serve, and have replies ready before you spend. Likes can help later, but they are not leads.
As fast as you can, ideally within five minutes during working hours. Customers often message several businesses at once, and the first clear reply usually wins the chat. An away message or an AI assistant can cover nights and weekends.
No, you can start with Click-to-WhatsApp ads and a complete WhatsApp Business profile. A simple landing page helps, though, because it answers questions, builds trust and lets you run Google search ads properly. It also lets you add tracking so you know which ads work.
Use Google search ads when people actively search for your service, such as repairs, clinics or consultants. Facebook and Instagram ads work well when you need to show your product to people who are not searching yet. Start with one, measure cost per sale for a month, then test the other.
Write the source of every lead in a sheet or CRM the day it arrives, and ask each customer how they heard about you. At the end of the month, count paying customers by source. If you have a website, install the Meta Pixel and the Google tag as well.
It depends on your industry, city, offer and how serious the leads are, so there is no single good number. A higher cost per lead can still be profitable if those leads buy more often. Compare your cost per sale with what one customer is worth to you over time.
Not on the official platform. Replying to someone who messaged you in the last 24 hours is free, but a first message outside that window must be an approved template, which Meta charges for at rates it sets and changes. Only message people who agreed to hear from you, and avoid unofficial bulk tools.
